From pilot to production: why superintelligence projects stall

Five frequent reasons a proof of concept never reaches operations, and what to do from day one to avoid them.

A successful pilot does not guarantee a production system

It is common for a demo to impress in a meeting and then go nowhere. The reason is rarely the model. It is almost always everything around the model: integrations, data, owners and exception processes.

These are the five causes we see most, and how to prevent them.

1. The pilot lived outside real systems

A prototype that works on an exported spreadsheet never faces operational problems: permissions, incomplete data, latency or inconsistent formats.

Connect the pilot to the source system from the start, even in read-only mode. What you learn in that integration is worth more than the demo.

2. Nobody in the business owned the result

If the project belongs only to IT, it competes with every other priority in the department. When an operations or sales leader is accountable for the metric, decisions happen fast.

3. Only the happy path was designed

Simple cases get solved early. What determines whether the system is reliable is what happens with the remaining 10 or 20 percent: ambiguous data, upset customers, out-of-policy requests.

Define from the design stage when the agent must escalate to a person, with what context and how quickly.

  • Confidence thresholds for acting alone
  • Explicit escalation rules
  • A log of every decision for later review

4. The operating team was not involved

The people who run the process know the exceptions that are not documented. If they hear about the project at the end, they see it as a threat and resist it. If they help design it, they become its main advocates.

5. It was unclear who maintains it

An agent in production needs monitoring, instruction tuning and knowledge updates. Agree before launch who does each task, how often and with which tools.

The goal is a capability that is documented and run by the company, not dependent on the vendor.
